How to Migrate from Pendo to an AI Onboarding Agent (2026)

Most teams that want to migrate from Pendo are not unhappy with Pendo's analytics. They are tired of the guide layer: the tours nobody finishes, the tooltips that break when the UI ships, the resource center that links to a help article instead of answering the question, and the backlog of flows that a product marketer maintains on top of a real job. That is the part of a digital adoption platform that ages badly, and it is the part an AI onboarding agent replaces.

This guide is a practical, phased playbook for moving in-app onboarding and guidance from Pendo to an AI onboarding agent. It is deliberately not a rip-and-replace plan. The thesis is simple: keep what Pendo does well, retire the authored guidance you can no longer afford to maintain, and prove the agent covers each use case before you turn anything off.

What does it mean to migrate from Pendo?

Migrating from Pendo usually means moving the guidance layer, meaning onboarding flows, tooltips, checklists and the resource center, to a different system while deciding separately what to do about product analytics. Pendo is two products in one contract: an instrumentation and analytics suite, and an authored in-app guidance builder. Most migration pain comes from the second, and most migration regret comes from treating the first as collateral damage.

An AI onboarding agent is the AI-native successor to the guidance half. Instead of pre-built flows shown to every user, it sits inside the product, reads where each user is, answers questions from your own knowledge, guides them through the next step and can take the action with permission. You describe the outcome in plain English; there is no flow builder to migrate into.

So the migration question is not "how do we rebuild 60 Pendo guides somewhere else." It is "which of these 60 guides were compensating for questions an agent could answer, and which few are actually worth keeping as static content."

Why do teams migrate from Pendo guides?

Teams migrate because authored guidance has a maintenance cost that grows with the product, and because a guide can only show, not resolve. Three failure modes show up in almost every migration conversation.

First, drift. Every UI release risks orphaned selectors and tooltips pointing at elements that moved. The team that owns the guides is rarely the team that ships the UI, so breakage is discovered by users.

Second, one flow for every user. A segmented tour is still a script. A finance admin and a first-week end user hit the same checklist, and both close it. Completion rates look fine in the dashboard and mean very little in practice.

Third, the resource center ceiling. When a user asks "why can't I invite my teammate," a resource center returns an article about invitations. It cannot see that the user is on a trial plan with a seat cap, and it cannot lift the cap or route them to someone who can.

None of these are Pendo-specific flaws. They are the limits of the category that Pendo, WalkMe, Appcues and every other digital adoption platform share, which is why the DAP vs AI adoption agent comparison matters more than a feature checklist.

What should you keep from Pendo when you migrate?

Keep the analytics if your product team relies on them, and keep any guide that is genuinely static and legally or contractually required. Pendo's paths, funnels, retention cohorts and session replay are mature, and an AI onboarding agent is not a substitute for them. Worknet, for example, reports on onboarding progress, adoption and agent outcomes; it does not try to be your product analytics warehouse.

A useful rule: if a piece of Pendo content exists because someone needed to know something, it probably belongs in analytics and stays. If it exists because a user needed to do something and kept failing, it is a candidate for the agent.

Also keep your instrumentation decisions. The events you already track are a ready-made list of the moments where users stall, and those moments are exactly where the agent should be watching.

How to migrate from Pendo to an AI onboarding agent: a 5-phase plan

A safe Pendo migration runs in five phases over roughly one quarter: audit, install alongside, cover the top use cases, retire guides in waves, then renegotiate what you still pay Pendo for. The agent is live in days; the quarter is for proving coverage and building internal confidence, not for engineering work.

Phase 1: Audit every guide and rank by intent (week 1)

Export the list of active Pendo guides, tooltips, checklists and resource center modules. For each one, record three things: what the user was trying to do, how often it fires, and how often it is dismissed. Then sort into three buckets.

• Answerable. The guide exists because users ask a question ("where do I change billing owner"). These move to the agent first, because an agent that can read your docs and the user's screen answers them better than a tooltip.
• Actionable. The guide walks someone through a multi-step setup (connect a data source, invite a team, configure SSO). These move second, because the agent can complete steps with the user rather than point at buttons.
• Static. Release announcements, compliance notices, a one-time terms acceptance. Keep these as content, either in Pendo if you retain it or as simple in-app messaging.

Most teams find the third bucket is far smaller than they expected, which is the first real signal that the migration is worth doing.

Phase 2: Install the agent alongside Pendo (week 1 to 2)

Do not switch anything off yet. An AI onboarding agent installs with a script tag next to Pendo's snippet, and the two do not interfere. Connect the knowledge the agent will answer from: help center, product docs, internal runbooks, and the systems that hold account context such as your CRM and ticketing tool. If your team lives in Slack or Microsoft Teams, connect those too so escalations land where humans already are.

Then write the first goals in plain English, taken straight from the Phase 1 "answerable" bucket. "Help any user who stalls on the integrations page get one integration connected." "Answer billing and seat questions from the pricing docs and the account's plan." You are not rebuilding tours; you are describing outcomes.

Phase 3: Cover the top use cases and measure (week 2 to 6)

Run the agent and Pendo in parallel on the answerable and actionable buckets. Measure the things a guide could never tell you: how many stalled users reached the next step, how many questions were resolved in-product without a ticket, and where the agent handed off to a human. Compare against the same period's ticket volume and onboarding completion in your analytics.

This is the phase where a migration from Pendo earns its keep. If a checklist had a 30 percent completion rate and the agent gets the same users to the completed state at a materially higher rate, the guide is redundant. If it does not, you have learned something specific about that workflow and can adjust the goal before retiring anything.

Phase 4: Retire guides in waves (week 6 to 10)

Turn off Pendo guides in the order the data supports: answerable first, actionable second, static last or never. Keep a rollback for each wave by leaving the guide unpublished rather than deleted for two weeks. Watch ticket volume, in-app question volume and activation metrics in your analytics for each wave.

Expect the agent to surface questions your guides never captured. That is normal; guides only measure the intents you thought to build for.

Phase 5: Decide what you still pay Pendo for (before renewal)

By the end of the quarter you know which Pendo capabilities you still use. If analytics is central to your product team, keep it and reduce the guidance seats or modules you no longer need. If the guide layer was most of what you were paying for, this is the moment to renegotiate or exit. Pendo's pricing is quote-based, as is Worknet's, so the comparison is about what you are paying for rather than a list price. Nothing in this guide should be read as a claim about either vendor's rates.

How long does a Pendo migration take?

The agent itself is typically live in your product within days; the full migration, including parallel running and retiring guides in waves, is usually one quarter. The long pole is not technical. It is the time it takes your team to trust that a per-user agent covers workflows they used to script by hand, and to see that reflected in activation and ticket data.

Teams that try to compress the quarter usually do so by skipping Phase 3, which is the one phase you should not skip. Running both systems for a month costs little and removes most of the risk.

What changes for your team after you migrate from Pendo?

The biggest change is ownership. Authored guidance needs a builder, a maintainer and a release checklist. An AI onboarding agent needs someone to own the goals and the knowledge it answers from, which is usually a customer success or support lead rather than a product marketer. The work shifts from building flows to reviewing what the agent did, where it escalated and which knowledge gaps it exposed.

The second change is scope. A DAP is confined to the app. An agent that also works in Slack and Teams follows the user into the channels where they actually ask for help, which means onboarding stops being an in-app-only event.

Conclusion

Migrating from Pendo is mostly a decision about the guidance layer, not the analytics layer. Audit what your guides were actually doing, install an AI onboarding agent alongside Pendo, prove it covers the answerable and actionable use cases, and retire authored guides only when the data says they are redundant. Done in that order, the migration is a quarter of measured change rather than a leap.

If you want to see what one of your current Pendo flows looks like handled by an agent instead, bring that flow to a demo and compare the two on the same user moment.
